When we take a closer look at the term just-in-time learning in today’s article, “just in time” should not be confused with “at the very last moment” or “that was close”. A few weeks ago, my eight-year-old son proudly told me that he had completed his homework on the bus to school and finished “just in time”. Besides having to explain the difference between homework and buswork, I found it interesting how quickly the term can be associated with something completely different. Within the context of this production principle developed by Toyota, the goal is to provide a service or product at a specific place and at exactly the right time through careful coordination and precise planning – neither too early nor too late! If we look at this from the perspective of knowledge and know-how, we all consume knowledge just in time. For example, you want to scarify your lawn and watch a YouTube tutorial just before you start. Or perhaps you want to bake a cake again after years and, just before you start – while your oven is already preheating – you quickly check the ingredients on one of the well-known baking websites. In all these cases, you acquire knowledge at exactly the moment you need it. The same principle has enormous potential in organisations: just-in-time learning delivers knowledge precisely when employees need it, rather than weeks earlier in a course that has long since been forgotten. While many organisations are still wondering how to encourage employees to learn more, employees have long been doing it themselves: quickly, purposefully and whenever a task demands it. This article tells how I, as the person responsible for workplace learning, discovered this invisible everyday learning and how we brought it into e-learning with GLOBAL TEACH® from Swissteach.

For years, I had planned learning as something that was scheduled: a course, a module, a fixed date in the calendar. I knew in theory that real learning rarely follows a timetable. But I only realised how consistently my colleagues were learning outside that schedule when I took a closer look.

THE MACHINE NOTES THAT TAUGHT ME ABOUT JUST-IN-TIME LEARNING

While walking through the production area, I noticed handwritten notes attached next to the control panels: quick guides, reminders and small sketches. Beside them was a smartphone with a video open showing that exact task. The shifts had been discussing recurring questions in a chat group for months. My employees were learning continuously, just without us. And they always learned at the same moment: when they were faced with a specific problem. That is exactly the core of just-in-time learning.

WHAT IS JUST-IN-TIME LEARNING AND WHY MY TEAMS HAD BEEN USING IT ALL ALONG

What is just-in-time learning, exactly? It is the idea of providing knowledge precisely when it is needed, in small, immediately applicable units, instead of delivering it in long courses well in advance. Looking back, my TEAMS had been doing exactly that, using the tools they had at hand: notes, private videos and a quick shout across the corridor. The need had been there all along. What was missing was a system that could meet it reliably with verified E-LEARNING-CONTENT.

WHY OUR TRADITIONAL TRAINING MISSED THE REAL NEED

Our previous model was exactly the opposite: intensive training, often weeks before the first real application. By the time the knowledge was needed, most of it had faded. Just-in-time training works the other way round. It does not provide as much as possible in one go, but the right information at the right moment – short, specific and directly in the workplace. The impact depends not on the amount of content, but on when it is available.

THE MEANING OF JUST-IN-TIME LEARNING

That completely changed my perspective on workplace learning. The importance of just-in-time learning lies not in producing more content, but in making it available at the place and moment it is needed. An answer that comes three seconds before a crucial task is worth more than a perfect module completed three weeks too early. Learning became a constantly available resource instead of a scheduled event.

HOW WE BROUGHT JUST-IN-TIME LEARNING INTO E-LEARNING

Now it was about making this invisible everyday learning visible and reliable. With GLOBAL TEACH® from Swissteach, we implemented just-in-time learning in E-LEARNING so that verified content was available exactly when a task required it. Four functions formed the basis of the concept:

THE LIMITS OF JUST-IN-TIME LEARNING

As convincing as the approach is, it is not a universal solution. Anyone moving into a completely new role or tackling a topic for the first time needs more than a quick answer on the spot. Fundamentals, connections and complex skills are still built through structured learning. Just-in-time learning does not replace that foundation but builds on it. It is most effective where knowledge already exists and only needs to be activated at the right moment.

THE BENEFITS OF JUST-IN-TIME LEARNING IN EVERYDAY WORK

As soon as knowledge reached the place where it was needed, collaboration changed noticeably. The benefits of just-in-time learning soon became clear in practical terms:

  • Fewer interruptions because answers are available immediately
  • Fewer mistakes because the right information is available before the task
  • Faster onboarding of new employees during day-to-day operations
  • Verified knowledge replaces handwritten notes and private videos

JUST-IN-TIME LEARNING BEGINS WHERE THE WORK HAPPENS

Today, I plan workplace learning around moments instead of simply creating courses. The key insight was that I did not have to invent just-in-time learning – my employees had been using it for a long time. My role was to give them reliable, verified content instead of working against their everyday learning.
